Line Balance / Labour Utilisation Within Food and Drink Sector

Current State

Following the VSM and planning workshops it was decided to run a line balance activity on line 11 as a pilot.  Line 11 fell within the green stream planning.

Typical line parameters and results :-

Number of operators per shift =   8

Target machine packs per minute  = 46

Aver tonnage per week packed      = 55

Actual number of packs per minutes achieved prior to the workshop was calculated at 17.1

Improvement

Completed Activity

  • Calculated the TAKT time.  To meet the customer demand within the available time the line speed had to run at 26 packs per minute.
  • Ran a trail at 26 packs per minute and observed further areas for improvement (7 production wastes)
  • Calculated the amount of operators required to meet the demand at 26 packs per minute
  • Developed a simple computer based program to calculate optimised line standard depending on manufactured SKu
  • Introduced line standards for each SKu.
  • Methodology rolled out onto lines 12 and 13.
